I led planning, execution, and release for a Zoom-like meeting product built on WebRTC with an SFU core. Focus: reliability at scale, host controls, and privacy with optional E2EE.
Scope: PRDs, delivery roadmap, sprint management, risk tracking, and cross-team coordination across WebRTC, infra, and frontend squads. Success metrics defined and monitored.
Outcomes: higher join success rate, reduced first-frame time, stable recordings, and clear moderation flows suitable for classrooms and teams.
Join flow: lobby, device checks, permissions, and token-based access with waiting room.
In-call: screen share, chat, reactions, raise hand, grid/speaker views, and dynamic layouts.
Moderation: mute all, admit/deny, lock room, remove, and role changes.
Breakouts and recording with consent prompts and visual indicators.
Media & networking: SFU (simulcast/SVC), adaptive bitrate, congestion control, TURN/STUN fallback, region selection.
Security: E2EE option, JWT auth, signed invites, waiting rooms, and recording access policies.
Infra: autoscaled SFU clusters, WebSocket signaling, object-store recordings, CDN for assets.
Delivery: roadmap, sprint cadences, DOR/DOD, SLOs (join success ≥98%, first-frame ≤2.5s p50), Grafana/Prometheus and Sentry alerts.
